Why Most SEO ROI Calculations Are Wrong
From my experience three common mistakes in every SEO ROI calculation I've reviewed:
Mistake 1: Counting traffic instead of revenue. "We got 50,000 more organic visits" means nothing without conversion data. Traffic without revenue is a vanity metric. The right question is: how much revenue did those visits generate?
Mistake 2: Ignoring the cost side. ROI = (Gain - Cost) / Cost. Most people calculate the gain (revenue from organic traffic) but forget to include the full cost: content creation, technical SEO work, tools, and personnel time. A campaign that generates $100K in revenue but costs $80K in resources is a 25% ROI, not a 100% ROI.
Mistake 3: Using last-click attribution. Organic search often assists conversions rather than closing them. Someone might discover you through organic search, return via branded search, and convert through direct traffic. If you only count last-click, organic gets zero credit for that conversion.
The Correct SEO ROI Formula
Here's the formula I use with every client:
SEO ROI = (Organic Revenue - SEO Investment) / SEO Investment × 100
Where:
- Organic Revenue = Revenue attributed to organic search sessions (using multi-touch attribution, not last-click)
- SEO Investment = Content costs + technical SEO costs + tool subscriptions + personnel time
Let me walk through a real example from my client portfolio:
Monthly organic revenue: $47,000 (tracked via GA4 with data-driven attribution)
Monthly SEO costs:
- Content creation: $3,200 (2 writers × $1,600)
- Technical SEO: $1,500 (my time + tools)
- SEO tools: $400 (Ahrefs, Screaming Frog, etc.)
- Total investment: $5,100
Monthly ROI: ($47,000 - $5,100) / $5,100 × 100 = 821%
That's a real number, not a projection. And it's the kind of number that justifies continued SEO investment to stakeholders who want proof of value.
Step-by-Step Calculation
Step 1: Set up proper attribution. In GA4, switch to data-driven attribution or position-based attribution. Last-click attribution undervalues organic search by 30-50% in my experience.
Step 2: Isolate organic revenue. Create a segment for users whose first or assisting touch was organic search. Track their complete journey to conversion. This gives you the true revenue contribution of organic.
Step 3: Calculate total SEO investment. Include everything: content writers, SEO consultants, tool subscriptions, developer time for technical fixes, and your own time if you're doing SEO in-house. Most people undercount by 40% because they forget to include personnel time.
Step 4: Run the calculation. (Revenue - Investment) / Investment × 100. That's your monthly ROI. Calculate it quarterly and annually for trend analysis.
Step 5: Compare against other channels. SEO ROI should be compared against paid search, social, and email. In my experience, SEO delivers 3-5x higher ROI than paid search over a 12-month period because the content assets continue generating traffic after the initial investment.

The pattern is consistent: SEO ROI exceeds paid channels within 6-12 months because the content compounds. A blog post written today keeps generating traffic for years. A Google Ad stops generating traffic the moment you stop paying.
