Competitor SEO Analysis: A Replicable 5-Step Framework

But understanding why your competitor ranks #1 for your target keyword? That's gold. Here's the framework I use every quarter.
Step 1: Identify Your Real Competitors
Not the ones you think. Run your top 10 target keywords through Ahrefs or Semrush. The domains that appear in the top 5 for at least 3 of them? Those are your competitors. Not the company with a similar logo.
Step 2: Content Gap Analysis
Use Semrush's Keyword Gap tool or Ahrefs' Content Gap. Drop in your domain plus 3 competitors. Filter for keywords they rank for in positions 4-15 that you don't rank for at all. These are easiest wins.
We did this for a B2B client and found 47 keywords with 5K+ monthly volume where three competitors ranked but our client had zero content. Six months later those pages drove 34% of new organic traffic.
Step 3: Backlink Autopsy
Open each competitor's top 5 pages by organic traffic. Run them through Ahrefs. Look at the referring domains. Are they getting links from resource pages? Roundups? Guest posts? HARO quotes?
Pattern I see: 80% of a competitor's link equity comes from 20% of their pages. Find those pages, figure out why people link to them, then write something better.
Step 4: Technical Check
Run their homepage and top 5 pages through PageSpeed Insights and the Rich Results Test. Are they using schema you're not? Do they have faster LCP? We found one competitor with a 0.8s LCP vs our client's 3.2s — they had image optimization we didn't.
Step 5: SERP Feature Mapping
For each target keyword, note what SERP features appear. Featured snippets? People also ask? Video carousels? If they have a featured snippet and your content is better structured, you can take it.
The deliverable: a spreadsheet with columns for keyword, competitor position, content gap, link gap, and SERP features. Update it quarterly. It's not sexy but it works.
